Japanese Wholesale MOQ Explained
MOQ means minimum order quantity, but that phrase can hide several different rules. Before comparing supplier prices, confirm exactly what must be ordered, how it is packed and whether the minimum applies to the first order or every replenishment.

Five MOQ formats you may encounter
| MOQ type | Example | Operational effect |
|---|---|---|
| Per SKU | 24 units of each model | A broad range becomes expensive quickly. |
| Per color/variant | 12 units per color | Each color creates separate inventory risk. |
| Case pack | 6 pieces per inner, 4 inners per case | Orders must follow packing multiples. |
| Order value | Minimum ¥100,000 per purchase order | You may mix products if the total is high enough. |
| Production MOQ | 500 custom units | Applies to a manufacturing run, often with deposits and longer lead time. |
Why suppliers set minimums
Picking, paperwork, labeling, domestic delivery and production setup all have fixed costs. A distributor may need full cases because breaking cartons creates labor and unsellable leftovers. A maker may need raw-material or printing minimums. Understanding the cause helps you propose a workable alternative.
What can be negotiated?
- A paid sample order before the commercial MOQ
- A higher unit price for a smaller first order
- Mixed colors or SKUs within one case
- A minimum total order value instead of a per-SKU minimum
- A staged release from one larger production commitment
- Standard packaging now, custom packaging after sales are proven
Calculate cash exposure, not just units
Multiply the MOQ by the unit price, then add case quantities, domestic transport, inspection, export packing, freight, duty and tax. Also calculate months of inventory at a conservative sales rate. A low unit price can be expensive if the MOQ ties up cash for a year.
Confirm these details in writing
- Whether MOQ applies per SKU, color, size, case or order
- Units per inner carton and master carton
- Sample price and whether it is credited later
- First-order versus repeat-order minimum
- Lead time at the quoted quantity
- Expiry, lot, serial or production-batch constraints
- Rules for discontinued or backordered products
A sensible MOQ is one your business can sell, finance and replenish—not merely the smallest number a supplier will accept.
